Build vs Buy Database Engine: CTO Decision Framework 2026

6 min read

Deciding between building a custom database engine and using a managed DB is a trade-off between cost, control, and time. Here’s a simple framework.

  • Your access patterns are diverse or changing. PostgreSQL, MySQL, or a managed NoSQL service will iterate faster.
  • Your team is small and doesn’t have systems/DB expertise. Operating a custom engine is non-trivial.
  • DB cost is a small share of infra. Optimizing elsewhere (queries, caching, app logic) is cheaper.
  • One or two patterns dominate and will for years. A purpose-built engine can cut cost 40–70% and improve latency.
  • DB cost or latency is already a strategic problem. You’ve tuned and scaled and still hit limits.
  • You have or can hire (or outsource to) people who can design and maintain a custom engine. You’re willing to own the code and ops.

Most “build” decisions are hybrid: custom engine for the hot path, managed DB for the rest. You get most of the benefit without replacing everything. At Hendoi we build custom database engines (VeloxDB) for USA, Canada, and Bengaluru. Contact us for a free quote.

Frequently asked questions

When one or two access patterns dominate, DB cost or latency is a strategic issue, and you have (or can get) the expertise to design and operate a custom engine. Otherwise, stay with managed.

No. Most teams build only the hot path (custom engine) and keep a managed DB for everything else. That’s the usual “build” approach.
