The Real Cost of Running Your Own Email Server vs Google Workspace

“Is it cheaper to run our own mail or use Google Workspace?” The answer depends on headcount, time, and how you value control. Here’s a practical breakdown.

You pay per user per month (and for storage add-ons). No server to maintain, no deliverability headaches—Google handles it. For small teams (e.g. under 20–30), the total cost is often low and the time saved is big. The trade-off: you don’t own the data or the roadmap; you depend on Google’s policies and pricing.

You need a VPS or dedicated server, a domain, and time (or a retainer) for setup and maintenance. One-time: a few days of setup, tuning, and testing. Ongoing: updates, monitoring, dealing with bounces and blocklists, and occasional fixes. At small scale, the “real” cost often includes the value of your (or your team’s) time—so it can be higher than it looks. At larger scale (e.g. 50+ mailboxes, long retention), the math can flip: fixed server cost plus ops can beat per-seat fees.

For self-hosted: server, domain, TLS certs, backup storage, and labor (setup, updates, incidents). For Google: subscription, any extra storage, and migration cost if you leave later. Don’t forget the cost of downtime or deliverability issues if you run your own mail and something goes wrong.

Google Workspace makes sense when you want minimal ops and don’t need full control. Self-hosted makes sense when you have compliance or privacy requirements, expect to scale users or retention a lot, or already have ops capacity. Sometimes a hybrid (e.g. self-hosted for a subset, Google for the rest) works.
